Why It Matters
A pilot answers a bounded question: can this use case work with this team, data, workflow, model and set of controls? Enterprise value asks a different question: did the result change an outcome that matters beyond the pilot itself?
Brynjolfsson, Li and Raymond found an average 15% increase in issues resolved per hour among 5,172 customer-support agents at one company. The finding is meaningful, but the setting matters. A local gain can be credible without becoming a general return forecast. Your portfolio needs the same discipline: keep the value claim no larger than the evidence supporting it.
Pilot measures and enterprise measures also answer different management questions. Accuracy, task completion, adoption and user satisfaction can show whether a pilot is working. They do not, on their own, prove that an enterprise outcome has changed. The relevant outcome might be revenue, cost, productivity, customer results, decision quality or resilience.
The Strategy dimension of the Enterprise AI Value Gap framework puts one question above the activity: what measurable enterprise value should AI create? A strong value case names the outcome, establishes a baseline and assigns an accountable owner. Without those conditions, local success can be mistaken for enterprise value even when the pilot itself has performed well.
The Executive Test
Before your leadership team approves wider deployment or another funding stage, ask one question:
What has this pilot proved about enterprise value that we did not know before?
A strong answer should identify the enterprise outcome that changed, the baseline used to judge it, the accountable owner and the evidence linking the change to the pilot. If the answer is mainly that the model worked or users liked it, leadership has evidence of local success. The enterprise value case still needs stronger proof.
That is the Strategy distinction: local performance is evidence about a use case; enterprise value is evidence that the organization is performing differently in a way that matters. Keeping those proof standards separate prevents a successful pilot from carrying a larger value claim than the evidence supports.
The Move
Separate local success from enterprise value before the next investment decision. Ask whether the pilot changed a named enterprise outcome against a baseline, with an accountable owner and evidence strong enough to support the value claim. If not, treat it as a successful experiment, not yet as proof of enterprise value.
