Why It Matters
AI adoption is moving quickly, while enterprise-wide value realization remains uneven. DigitalQatalyst's Enterprise AI Value Gap framework makes the executive risk clear: pilots, licenses, use cases and deployments are inputs. The question is whether those inputs produce measurable enterprise outcomes.
The risk grows when portfolio expansion exceeds enterprise readiness. A new use case may have a credible local purpose, an engaged team and a clear owner. But if initiatives are not connected to shared outcomes, accountable ownership and comparable evidence, the enterprise can accumulate more activity without gaining a clearer view of value.
That is where fragmentation becomes a value problem. Different teams may pursue similar problems with different measures, owners and assumptions. If initiatives are judged through different success measures, your leadership team can lose a common basis for comparing their contribution. The portfolio then becomes easier to count than to evaluate.
Portfolio discipline asks whether each additional use case strengthens the enterprise value case rather than merely increasing the volume of activity. The Strategy dimension of the Enterprise AI Value Gap framework asks the governing question: what measurable enterprise value should AI create? Disconnected pilots and weak value ownership are identified as a typical Strategy gap.
For a CEO or CSO, that changes your portfolio conversation. The number of use cases is useful for understanding activity. By itself, it does not show whether the enterprise is directing AI toward outcomes that matter. Visible activity can attract attention without giving leadership enough evidence to judge its contribution to enterprise outcomes.
The Executive Test
Before approving the next use case, ask one question:
What enterprise outcome does this use case strengthen that the current portfolio does not?
A strong answer should name the outcome, the baseline, the accountable owner and the evidence that will be used to judge contribution. If the answer stops at deployment, adoption or task performance, the initiative may still be useful, but its incremental contribution to enterprise value remains unclear.
The Move
Use that question as the approval gate for the next AI portfolio decision. If the new use case cannot show a distinct contribution to a measurable enterprise outcome, challenge whether the enterprise needs another initiative or stronger value discipline across the ones it already has.
